    Overview

    All-in-1 Rentals

    All-in-1 Rentals operates a luxury boat, yacht, car, villa, and private jet marketplace connecting travellers with operators across Miami, Cancún, Bahamas, and Dubai.

    What the client set out to create

    A single marketplace connecting renters and operators across markets — delivering results far beyond what was expected, without fragmenting into separate experiences for each location.

    What made this hard to get right

    Legacy Flutter web app was unusable

    The Flutter app was slow and unresponsive — customers abandoned carts mid-booking because the checkout simply failed to load.

    A booking spans several systems

    Customer questions, rental details, agreements, and PCI-compliant payments all need to stay connected across time zones and currencies.

    Approach

    How we addressed the problem

    Clean rebuild, not band-aids

    Rather than patching the Flutter app — which would have meant layering workarounds on a foundation already losing customers — we chose a ground-up rebuild. The new architecture unified boats, cars, villas, and jets under one booking lifecycle from day one.

    Performance-first from the start

    The rebuild used server-side rendering, optimised images, and a lean dependency tree to hit a mobile LCP under 2.5 seconds. Every page — from search results to checkout — was built to perform on real devices, not just dev machines.

    Scope that grew with the opportunity

    The original brief was a three-week rebuild. Mid-build, it became clear the platform needed a complete chat system, both user and admin dashboards, and full marketplace journeys for multiple categories. We absorbed the expanding scope without shifting the launch deadline — the client’s peak season was fixed.

    A lifecycle-driven marketplace architecture

    Guests discover, chat with operators in real time, receive offers, and pay — all without leaving the platform or creating an account. Payments are secure, idempotent, and verified to prevent duplicate charges. The entire journey lives in one product experience, not stitched together across WhatsApp, email, and a broken checkout.

    Embedded real-time communication and bilingual service-area pages

    TalkJS chat embedded directly into the booking flow — guests ask operators questions without signing up, and operators manage all conversations from a unified inbox. Over 20 bilingual English/Spanish location pages serve Miami, Cancún, Bahamas, and Dubai markets.

    Admin dashboards for marketplace operations

    Separate dashboards for operators and platform admins provide order management, chat oversight, and listing controls — turning what was a fragmented support workflow into a single operations centre.

    Clean rebuild in Next.js with PostgreSQL + Drizzle ORM (16 migrations). MGPay/Collect.js for PCI-compliant payments with Redis-backed idempotency keys. TalkJS with JWT-authenticated conversations and cookie-based guest IDs. Clerk for admin auth. Bilingual routing via next-intl.

    How the work unfolded

    Phase 1: Core marketplace rebuild (Week 1–2)
